Heat Pump Installation Cost: What Drives the Price

Heat pump quotes routinely differ by a factor of two for the same house. That's usually not one contractor overcharging — it's contractors quoting different scopes, and the equipment being the smallest variable in the total.

What moves a heat pump quote

Ask specifically what backup heat is proposed. Electric strip heat is inexpensive to install and the single largest driver of winter bill shock; a dual-fuel setup keeping the existing furnace avoids it entirely.

First: what kind of installation is this?

Four very different jobs get called "heat pump installation":

1. Like-for-like replacement. An existing heat pump or air conditioner comes out, a new one goes in. Ductwork, electrical, and often the refrigerant line set are reused. Cheapest by a wide margin.

2. Furnace-plus-AC conversion. Ductwork exists and is reused, but the air handler is new, the electrical usually needs upgrading, and decisions have to be made about backup heat and whether the furnace stays.

3. Ductless retrofit. No ducts. One or more indoor heads mounted on walls, refrigerant lines run to an outdoor unit. Avoids ductwork entirely — which is why it exists — but the per-zone cost adds up.

4. Full ducted system in a home with no ducts. The most expensive version by far. Ductwork has to be designed and installed, which means opened walls, ceilings, or a new chase.

Before comparing quotes, confirm all of them describe the same one.

The seven cost drivers

1. Capacity, and whether it's right

Larger equipment costs more, but oversizing costs more than money — it short-cycles, dehumidifies poorly, and wears faster. A proper Manual J load calculation (room-by-room, accounting for insulation, windows, orientation, and air leakage) is what produces the correct capacity.

2. Ductwork

The variable that most often surprises people.

Heat pumps deliver a larger volume of air at a lower temperature than a furnace — roughly 90–105°F at the vent versus 120–140°F. Ducts sized for a furnace's small volume of hot air can be genuinely undersized for a heat pump's larger volume of warm air.

Symptoms of duct problems showing up after a heat pump install: rooms that never reach temperature, noisy vents, and short cycling. Sealing, resizing trunk lines, or adding returns are common modifications. Full replacement is not.

Ask whether the quote includes a static pressure measurement on the existing system. It's a quick test and it's how a contractor knows whether your ducts can carry the airflow.

3. Electrical

A heat pump needs a dedicated 240-volt circuit sized to the nameplate's minimum circuit ampacity, plus a disconnect at the unit.

Two things drive cost here:

  • Circuit run length and whether it passes through finished space
  • Whether your panel has capacity and two adjacent free positions

4. Backup heat

This is the quiet cost multiplier, and it hits both the install and the electrical.

Electric resistance strip heat in the air handler is cheap hardware but a very large electrical load — a 15 kW heater is 62 amps at 240 volts, which is often what forces a service upgrade.

Alternatives that reduce or remove it:

  • A cold-climate heat pump that maintains capacity at low temperature, needing less backup
  • Dual fuel — keep the existing gas furnace as backup, no strip heat at all

5. Refrigerant line set

For a replacement, the existing lines can sometimes be reused — if they're the right size, in good condition, and compatible with the new refrigerant. Often they're not, and new lines mean running copper through the building.

Refrigerant type matters here. The industry has been transitioning away from R-410A toward lower-GWP refrigerants like R-454B, and mixing incompatible components isn't an option. See heat pump refrigerants explained.

6. Removal and disposal

Taking out an old furnace, air conditioner, or oil tank has real labor and disposal cost. Refrigerant must be recovered by an EPA-certified technician — it can't legally be vented.

7. Site work

Pads, brackets, and mounting. In cold climates the outdoor unit should sit high enough to clear typical snow depth and allow condensate drainage during defrost. Wall brackets, stands, and snow legs are small line items that appear on good quotes and are missing from bad ones.

Ductless specifics

Ductless cost scales with zones, not floor area. Each indoor head is equipment plus labor plus a refrigerant line run.

  • Single zone is the cheapest heat pump installation available
  • Multi-zone multiplies quickly — four heads is a substantially bigger job than one

What a comparable quote states

  • Equipment — brand, model numbers for both outdoor and indoor units
  • Rated capacity and the sizing method (Manual J or not)
  • Efficiency ratings — SEER2 and HSPF2
  • Backup heat — type and size, with the design temperature that justifies it
  • Ductwork — evaluation performed, and any modifications included
  • Electrical — circuit, disconnect, and whether panel work is included
  • Line set — reused or new
  • Removal and disposal
  • Permits and who pulls them
  • Startup and commissioning — refrigerant charge verification, airflow measurement
  • Warranty — equipment and labor, stated separately

A single number next to "heat pump" cannot be compared to anything.
