Water Heater Installation Cost: What Drives the Price

Water heater replacement is one of the few HVAC-adjacent jobs where a like-for-like swap is genuinely quick. It's also one where changing type quietly turns a short job into a project.

What drives water heater installation cost?

The cheap job is like-for-like in the same spot. Every change of fuel, type or location adds a trade — and a tankless conversion frequently needs a larger gas line, which is what surprises people.

What job is this?

Like-for-like. Same fuel, same type, similar capacity. Existing venting, gas line or circuit, and plumbing connections are reused. Shortest and cheapest.

Same fuel, different type. Tank to tankless, or standard electric to heat pump. Brings new requirements — venting and a larger gas line for gas tankless, height and air volume for heat pump.

Fuel change. Gas to electric or vice versa. New circuit or new gas line and venting, plus capping and sealing the old.

Confirm which one a quote describes before comparing it to another.

The line items

1. The unit

Varies by type and capacity, and it's frequently not the largest part of the bill on anything other than a straight swap.

Longer-warranty models are often the same tank with a larger anode rod — see water heater anode rod.

2. Labor and removal

Draining, disconnecting, removing, and disposing of the old unit. A full 50-gallon tank is heavy and awkward, and basement stairs make it worse.

3. Code items a replacement triggers

This is where "why is it so much more than the unit?" gets answered. Replacement typically brings the installation up to current requirements, which the old one may predate:

Expansion tank. Required where the plumbing system is closed — usually by a backflow preventer or pressure-reducing valve on the incoming supply. As water heats it expands, and with nowhere to go the pressure rises. Many jurisdictions require one on any replacement in a closed system.

Drain pan and drain line. Commonly required where a leak would cause damage — an interior closet, an upper floor.

Seismic strapping. Required in seismic zones.

Temperature and pressure relief valve discharge piping, routed correctly to an approved location.

Combustion air and venting brought to current standards on gas units.

Dielectric unions between dissimilar metals to prevent galvanic corrosion at the connections.

None of these are upsells. They're why a quote exceeds the sticker price of the appliance.

4. Venting (gas)

Atmospheric vent into an existing chimney or flue — cheapest, if the existing flue is suitable.

Power vent — a fan-assisted vent through a wall. Needs an electrical outlet nearby, which is often the hidden cost.

Direct vent / sealed combustion — draws combustion air from outside. More expensive, safer in tight homes.

Retrofitting a tankless gas unit typically requires new venting and often a larger gas line, because the burner is far bigger than a tank's. That combination is usually the largest cost in a tankless conversion. See tankless vs tank water heater.

5. Electrical

Standard electric tank: 240 V, 30 A dedicated circuit. If you're replacing electric with electric, it exists already.

Heat pump water heater: usually the same 240 V, 30 A circuit — so it's an easy swap electrically from a standard electric tank. Some 120 V models exist for harder retrofits.

Whole-house electric tankless: commonly 100–150 amps of dedicated capacity, more than many homes' entire service. This is usually what ends the conversation.

6. Heat pump water heater specifics

Beyond the electrical:

  • Condensate drain, or a condensate pump
  • Minimum room air volume — commonly 700–1,000 cubic feet, or ducting
  • Extra height compared to the unit it replaces

7. Permit

Usually required. Modest fee, and it should be pulled by the licensed contractor.

Access

Underestimated. A tank in a basement with tight stairs, a crawl space, an attic, or a second-floor closet costs more in labor than one beside a garage door — the same unit, twice the time.

If access is genuinely bad, it's worth asking whether a different location is practical while everything is disconnected anyway.

Getting comparable quotes

Ask each contractor to state:

  • Unit — make, model, capacity, first-hour rating, and warranty
  • Removal and disposal included
  • Expansion tank, pan, strapping, relief piping — which are included
  • Venting — reused or new, and what type
  • Electrical or gas work included
  • Permit and who pulls it
  • Warranty on labor, separate from the manufacturer's parts warranty

A single number next to "water heater" is not comparable to anything.

Where the value is

Consider a heat pump water heater if you're already replacing an electric tank. The electrical is usually identical, the running cost is roughly a third, and the incremental installation work is a condensate drain plus confirming space. It's the upgrade with the best return in this category.

Don't wait for failure. A tank that fails does so by leaking, often at an inconvenient moment and sometimes with water damage. Replacing a 13-year-old tank on your schedule costs the same as replacing it on its schedule, minus the flooring.
